The challenge

What was going wrong

The lender released new features in large batches. A manual security review happened at the very end, so findings arrived when changes were hard to undo. Releases slipped, and engineers dreaded the final week.

As a regulated business, the company also had to show auditors who changed what and when. Evidence was gathered by hand from chat threads and tickets. Any gap in that record could turn into a finding, so speed and control pulled in opposite directions.

Our approach

How we worked it out

  1. 1

    Review how code reaches customers

We followed a change from a developer laptop to production and marked every handoff, approval and manual step. That map showed where checks could run automatically.

  2. 2

    Design the pipeline and guardrails

We agreed with the security and compliance leads on which checks block a release and which only warn. Rules were written down so they apply the same way every time.

  3. 3

    Build and containerize

We built the pipeline, packaged services as containers and set up a managed Kubernetes cluster. Scans for code, dependencies and images run on every change.

  4. 4

    Coach teams and refine

We ran working sessions so developers could read scan results and fix issues early. We tuned noisy rules so the team kept trusting the alerts.

What we built

The solution

  • Automated CI/CD pipeline

Each change is built, tested and packaged the same way, with approvals recorded.

  • Built-in security scanning

Code, open source packages and container images are checked before release.

  • Kubernetes platform

Services run on a managed cluster with clear rules for who can deploy what.

  • Audit-ready release trail

Every release links back to its change, its checks and its approver.

What changed

The results

  • Security feedback arrives early

Developers see issues while they write code instead of in a review at the end.

  • Smaller, more frequent releases

The team ships changes in small steps, which makes problems easier to find and undo.

  • Less audit preparation

Release evidence is collected automatically, so audit requests no longer pull engineers off their work.

Technology

What it was built with

  • Kubernetes Runs and scales containerised software automatically.
  • GitHub Actions Automates testing and releases on every code change.
  • Trivy Scans container images and configs for known vulnerabilities.
  • SonarQube Scans code for bugs and security weaknesses before release.
  • Helm Packages Kubernetes apps so they install and upgrade consistently.
  • Argo CD Keeps clusters in sync with what is approved in Git.
